How to Track Retail Performance Beyond Total Sales

Reviewed by Chantel, COO ·

Short answer: Total retail sales hide what's working. Track attach rate (share of treatment patients who buy retail), retail revenue per treatment patient, gross margin on retail, repeat purchase rate, and stock turnover. Review monthly and interpret carefully: a rising total can mask falling margin or a few large purchases.

Key takeaways

  • Attach rate = treatment patients with a retail purchase ÷ treatment patients.
  • Track margin, not just sales.
  • Repeat purchase shows whether patients value the product.
  • Stock turnover reveals over-ordering.

Why go beyond total sales?

A good month of retail can come from one large order or a promotion. Without more detailed measures, it's hard to tell whether recommendations are improving or whether stock is building up.

A small set of KPIs gives a clearer, fairer picture.

Which retail KPIs should you track?

  • Attach rate
  • Retail revenue per treatment patient
  • Retail gross margin %
  • Repeat purchase rate within 90 days
  • Stock turnover: cost of goods sold ÷ average inventory value
  • Expired or written-off stock

Use the same definitions each month.

How does the retail KPI worksheet help?

The KPI worksheet lists inputs for one month, works through a hypothetical example, and includes tracking controls and monthly interpretation notes.

Resource 064 is organized into these sections:

  • Inputs for one month
  • Hypothetical example
  • Tracking controls
  • Monthly interpretation

For the calculation, use tab “064 Retail metrics” in the Aesthetic Intelligence Calculation Workbook. Blue cells are editable inputs.

Frequently asked questions

What is a good attach rate?

Compare with your own history. Improvement is more meaningful than a benchmark.

Should we track retail by provider?

It can help, but be cautious. Patient mix varies, and it shouldn't create pressure to oversell.

How often should KPIs be reviewed?

Monthly, with a quarterly review of the range.
